Stop Automating Broken Processes. Reimagine Them

Here’s a question worth sitting with: if your process didn’t already exist, would you design it the way it looks today?

Most businesses never ask it. Instead, they take a process that’s too slow or too manual, bolt some AI onto the slowest bit, and call it transformation. Six months later, cycle times are down and everyone’s pleased. But nobody’s stopped to ask whether the process should exist in that shape at all.

The Trap of “Faster, Not Better”

Boston Consulting Group makes this point using a familiar example: a five-step loan approval process. Most teams faced with that workflow look for ways to speed up step three, perhaps using AI to accelerate risk assessment. It’s a sensible instinct. It’s also the wrong question.

If AI can genuinely assess risk in seconds, why does the process need five steps at all? A reimagined version might route low-risk applications through instantly, put medium-risk cases in front of an AI and a human together, and reserve full analyst attention for the cases that actually need it. Three paths, not five, and each one doing less unnecessary work.

That’s the difference between automating a process and reimagining it, and it’s a distinction we push our clients on constantly during digital strategy and consulting work. The easy option is always to speed up what’s already there. The valuable option is asking whether it should look like that in the first place.

Why Financial Services Feels This Most

Nowhere is this more relevant right now than financial services, where customer expectations for real-time, personalised, low-friction experiences keep rising while regulatory scrutiny does too. Our work on Capture, a wealth management platform built with St James’s Place, taught us that the two aren’t in tension. Clear rules, tight audit trails, and genuine human oversight are exactly what make it possible to redesign a process with confidence rather than risk.

BCG’s research backs this up with a real example: one major insurer restructured how incoming cases were triaged and cut the number needing full manual review by more than 60%, not by working faster, but by only sending people the cases that genuinely needed a human.

Three Shifts Worth Watching

A few patterns show up consistently when organisations reimagine rather than automate:

  • Triage moves to the front. Instead of work passing through multiple reviews before reaching the right person, it gets classified and routed the moment it arrives.
  • Feedback becomes continuous. Rather than waiting for a quarterly review, well-built systems learn from every interaction and improve week on week.
  • People shift from doing to governing. The person who used to check every application now sets the rules for what can be approved automatically, and steps in for the exceptions.

None of this happens by accident. It requires an honest look at which decisions genuinely need a human, and which have simply always been done that way.

Where Vidatec Fits In

This is exactly the kind of thinking we bring to AI consulting engagements. We start by understanding the process itself, not the tool, because the sharpest AI in the world can’t fix a workflow that was never designed with today’s possibilities in mind. It’s the same discipline we bring to our wider employee experience work, where the goal is always removing friction rather than simply speeding it up.

If a process in your organisation feels like it’s being automated rather than improved, that’s usually the sign worth paying attention to.
